Ethereum treasury hedging: ETH, staked ETH, and liquid staking tokens

· Michael Mescher, Gammon Capital

Direct answer

Ethereum treasury hedging differs from bitcoin hedging in three ways. ETH has typically been more volatile than BTC and its options market is smaller, so protection costs more and large trades need competitive quoting. Staked ETH cannot be sold on demand: native unstaking passes through a protocol exit queue whose wait has ranged from minutes to weeks, so a hedge or margin call can come due faster than the collateral can be freed. Liquid staking tokens solve the speed problem but add a market discount to ETH and larger collateral haircuts. A sound program keeps an unstaked liquidity buffer, prefers options to margined futures for the staked sleeve, and sets limits on LST exposure.

Key takeaways

  • ETH implied volatility has generally run above BTC's, and ETH options open interest is a fraction of BTC's, so protection is dearer and depth thinner at size.
  • Native unstaking is rate-limited by the protocol: exits are capped at about 256 ETH per epoch network-wide, then funds wait roughly 27 hours and for the withdrawal sweep.
  • The liquidity mismatch, not the price risk, is what breaks staked-ETH hedges. Margin is due in hours; staked ETH can take days or weeks to free.
  • Liquid staking tokens can trade at a discount to ETH under stress and usually carry larger haircuts as collateral than ETH itself.
  • Policy should cap the staked share, size a liquid buffer to stressed margin needs, limit LST concentration by issuer, and disclose all three.

Definition

Ethereum treasury hedging: the use of derivatives, sales, and liquidity rules to limit the effect of ETH price moves on a company's or fund's balance sheet, when the ETH may be held in three forms: unstaked ETH, ETH staked natively through validators, and liquid staking tokens (LSTs), which represent staked ETH and trade on the secondary market.

Volatility and options depth vs bitcoin

ETH implied volatility has historically traded above BTC's, so a put at the same moneyness and tenor usually costs more as a percentage of notional. The ETH options market is also smaller: open interest on the main venues is a fraction of BTC's, and depth thins faster in longer tenors and far-from-spot strikes. Listed access includes crypto-native options exchanges, CME Group options on ether futures, and, since April 2025, options on U.S. spot ether ETFs. For block-size hedges, competitive quoting across dealers matters more in ETH than in BTC; see multi-dealer RFQ for crypto options.

The unstaking queue liquidity mismatch

Exiting a native validator is rate-limited by the protocol. Exits from the whole network share a churn limit of about 256 ETH per epoch (an epoch is about 6.4 minutes), or roughly 57,600 ETH a day. When many validators exit at once, the queue lengthens; over 2025 and 2026 the exit wait has ranged from minutes to several weeks. After the exit epoch, funds become withdrawable only after about 256 more epochs (roughly 27 hours), and then arrive when the withdrawal sweep reaches the validator, which can add days.

The consequence for hedging: a short futures position or a margined option can demand collateral within hours, while staked ETH may take days or weeks to free, and the queue is likely to be longest exactly when markets are stressed. The hedge can be economically right and still force a sale of something else to fund it.

LST basis and collateral haircuts

An LST lets the holder exit by selling the token instead of waiting in the queue. The price of that speed is basis: the LST trades against ETH on secondary markets and can move to a discount when holders rush to exit, when the issuing protocol has a problem, or when leveraged positions using the LST unwind. Lending protocols and dealers typically lend less against an LST than against ETH, and some protocols value LSTs by the issuer's exchange rate rather than the market price, which changes when liquidations trigger. Many OTC dealers do not accept LSTs as derivatives collateral at all.

Accounting can differ too. ASU 2023-08 excludes crypto assets that give the holder enforceable rights to or claims on other assets, and practitioners evaluate wrapped tokens and LSTs against that test asset by asset. Unstaked ETH held directly is generally in scope and measured at fair value through net income. Confirm the treatment of each holding with your auditors.

Worked example (illustrative numbers)

All numbers below are illustrative, chosen to show the arithmetic. They are not market quotes or protocol forecasts.

A treasury holds 100,000 ETH with ETH at $4,000 ($400M): 70,000 staked natively, 20,000 in an LST, and 10,000 unstaked. It wants to hedge 40,000 ETH ($160M) for three months.

Route A, short futures. ETH rallies 50% to $6,000. The short loses 40,000 × $2,000 = $80M in variation margin. The unstaked buffer is worth 10,000 × $6,000 = $60M, leaving a $20M shortfall. The holdings gained far more than that, 100,000 × $2,000 = $200M, but the gain sits in staked ETH. To cover $20M from the LST at a 2% discount to ETH, the treasury sells $20M ÷ ($6,000 × 0.98) = about 3,401 LST, giving up about 68 ETH of value to the discount. To cover it from native stake, it waits in the exit queue, then about 27 hours, then for the sweep.

Route B, long puts. Three-month puts struck at 80% of spot, quoted at 3.5% of spot, cost 40,000 × $4,000 × 3.5% = $5.6M up front and create no margin calls in the rally. For scale, at an assumed 3% annual staking yield the 90,000 staked ETH earn 90,000 × 3% × 0.25 = 675 ETH in the quarter, or $2.7M at $4,000. That income accrues under either route, so it does not pay for the hedge, but it gives the board a reference point for the premium budget.

Route A was cheaper on paper and failed on liquidity. Route B cost premium and kept the staked position intact.

Policy and disclosure

  • A ceiling on the share of holdings staked natively, and a separate ceiling for LSTs and restaked positions.
  • A liquid buffer of unstaked ETH or cash sized to margin and obligations under a stressed move, assuming the exit queue is long.
  • LST concentration limits by issuing protocol, and validator or operator diversification to limit slashing exposure.
  • Approved instruments and venues, with a preference for unmargined structures against the staked sleeve.
  • Counterparty limits and the collateral each counterparty will accept.
  • Disclosure of the staked share, native vs LST vs restaked holdings, any encumbrances, exit-time assumptions, and hedges by tenor and notional.

See public-company crypto derivatives disclosure for the disclosure frame.

Common mistakes

Treating staked ETH as cash-equivalent collateral. Staked ETH has price exposure like ETH and liquidity like a term deposit with an unknown term. Hedges margined against it inherit the mismatch.

Assuming an LST always trades at par. The discount tends to appear when the treasury most needs to sell. Size LST holdings as if a few percent of value can disappear in a stressed week.

Copying a bitcoin hedge program. Strikes, tenors, and budgets built for BTC volatility and BTC options depth will under-protect or overpay in ETH. Recalibrate to ETH's own volatility and liquidity.

Frequently asked questions

How long does it take to unstake ETH?

It depends on the exit queue. Network-wide exits are capped at about 256 ETH per epoch, roughly 57,600 ETH a day, and the wait has ranged from minutes to several weeks over 2025 and 2026. After exit, funds become withdrawable after about 27 hours and arrive when the withdrawal sweep reaches the validator.

Can you hedge staked ETH?

Yes, the price exposure can be hedged with ETH options or futures. The difficulty is liquidity: margined hedges can require collateral faster than staked ETH can be freed, so long options and an unstaked liquidity buffer are the usual answer.

Is ETH more expensive to hedge than BTC?

Usually. ETH implied volatility has generally been higher than BTC's, which raises option premiums, and the ETH options market is smaller, so large trades need competitive quoting.

What is LST basis risk?

The risk that a liquid staking token trades below the value of the ETH it represents. Discounts tend to widen during exit rushes, protocol incidents, or leveraged unwinds, and there is no liquid derivative to hedge them in size.

Gammon Capital view

An ETH treasury carries a liquidity problem that a BTC treasury does not, and most hedging programs fail on that problem rather than on price. Design the buffer and the staking ceiling first, then choose instruments that do not draw on collateral the protocol has locked. We advise ETH treasuries on that design as a non-discretionary advisor; see the digital-asset treasury practice.

Framework, not implementation manual. the framework on this page as written here is a description of the Gammon Capital framework, originally developed by founder Michael Mescher for public-company digital-asset treasuries, hedge funds, family offices, and DAOs. It is intentionally not a recipe. Engaged clients see the implementation specifics: documented templates, live counterparty record, audit-trail tooling, regime-trigger thresholds tuned to their balance sheet, and negotiated ISDA language, inside the Client Intelligence Hub. The framework is extractable; the implementation is not.
